Custom packaging lead times: samples, production and delivery

What the stages are, which ones depend on you rather than the factory, and how to get a schedule you can actually plan against instead of a single reassuring number.

The short answer

A custom packaging schedule is a sequence of dependent stages: dieline and structural approval, artwork and prepress, proofing, sampling if required, production including finishing and assembly, then packing and transit. Several of those stages wait on your approvals rather than on the factory, which is why a single headline lead time is less useful than a stage-by-stage schedule. Actual durations vary by construction, specification, finishes and current workload, so they should come from your quote.

"What's the lead time?" is a reasonable question with an unhelpful answer, because a single number hides the thing that actually determines when your boxes arrive: a chain of dependent stages, several of which are waiting on you rather than on the factory.

This guide sets out the stages so you can ask for a schedule instead of a number. The durations themselves depend on your construction, specification, finishes and the supplier's current workload, and belong on your quote.

The stages that are actually yours

Look down the "waits on" column. Dieline approval, artwork, proof approval and sample approval are yours. In practice these are where most schedules slip, and they are entirely within your control.

  • Decide who approves each gate before the job starts, and confirm they will be available.
  • Treat proofing as verification, not as a design review. Changes at proof restart prepress.
  • Get legal and claims sign-off early, not in parallel with proof approval.

What makes a schedule longer

Not all packaging takes the same time. Things that add stages or extend them:

  • More finishing passes. Each of foil, emboss, spot UV and window patching is a separate operation with its own setup and often its own tooling.
  • Rigid construction. Rigid boxes involve shell assembly and wrap lamination, much of it by hand.
  • New tooling versus repeating an existing specification.
  • A pre-production sample round, which is worth the time at any meaningful quantity.
  • Demanding color matching, which may need an extra proof cycle.
  • Inserts, which are effectively a second product with their own tooling.

Reorders are a shorter sequence

A straight repeat of an approved specification skips structural design, artwork, prepress and tooling. That is a materially shorter chain, which is why it is worth asking what a reorder involves at the same time as you place the first order — and why keeping the signed sample matters.

If anything has changed — a dimension, a claim, a color — it is not a straight reorder, and the stages it reintroduces should be confirmed rather than assumed.

How to ask for a schedule you can use

Rather than asking for a lead time, ask for this:

  1. A stage-by-stage schedule for your specific specification.
  2. The dates on which you need to approve each gate for that schedule to hold.
  3. What slips if an approval is late — and by how much.
  4. Whether the schedule assumes a pre-production sample round.
  5. The transit time to your address, separately from production.
  6. Whether the quoted schedule is current workload dependent, and for how long it holds.

Plan the buffer at the end

Because the chain is sequential, contingency in the middle absorbs very little. Put the buffer between delivery and the date you actually need the packaging in use. For a launch, that means between delivery and fulfilment — see planning packaging for a national product launch.

Ask for a schedule, not a lead time. Know which stages are waiting on you — dieline, artwork, proof and sample approvals — and resource them. Expect more finishes and rigid construction to extend the chain, expect reorders to shorten it, and put your buffer at the end.

Terms used in this guide

Dieline
The flat technical drawing of a box before it is folded, showing every cut, crease, fold and glue area for that exact size and construction. Packaging artwork is built on the dieline supplied for the job — it cannot be drawn from dimensions alone.
Prepress
The stage between approved artwork and printing: imposing the artwork on the dieline, separating colors and finish layers, trapping, and generating plates or print files. Most avoidable print problems are caught here.
Color proof
A sample produced before the full run to confirm how the artwork will actually print. A digital proof checks layout and content; a press proof or a physical sample checks color, board and finish on the real material.
Pre-production sample
A physical sample made on the specified board and process before the full run is authorized, so structure, fit, color and finish can be checked on the real material rather than on screen.
Die
The physical tool that cuts, creases, embosses or foils the board. A die is made for a specific box size and structure, so changing the dimensions of a box means a new die.

How long does it take to produce custom boxes?

It depends on the construction, the number of finishing passes, whether new tooling is needed, whether a pre-production sample is included and the supplier's current workload. Ask for a stage-by-stage schedule for your specification rather than a single figure, because several of the stages wait on your approvals rather than on production.

Can custom packaging be rushed?

Some stages can be compressed and others cannot — tooling has to be made, coatings have to cure, and finishing passes are sequential. Rushing generally costs more and reduces the opportunity to catch errors, so it is worth reserving for genuine need.

Is a reorder faster than a first order?

Usually much faster, because a straight repeat of an approved specification skips structural design, artwork, prepress and tooling. If anything has changed, some of those stages come back, so confirm rather than assume.

What delays packaging orders most often?

Approvals rather than manufacturing. Late artwork, dimensions changing after the dieline was drawn, multiple proof rounds and late legal sign-off are the common causes, and all of them sit on the buyer's side of the schedule.
