How to scale packaging from 100 boxes to 10,000
What changes at each step up, which decisions you should make early because they get expensive to undo, and how to avoid rebuying tooling every time your volume moves.

The short answer
Scaling packaging is mostly about deciding which things to fix early and which to leave flexible. Dimensions and construction should be settled as soon as the product is stable, because changing them means new tooling at every step. Print method, board caliper, finishing specification and order cadence can all change as volume grows. The practical sequence is a small proving run, a mid-sized run once the product sells, then a scheduled program once demand is predictable.
Most brands do not choose a packaging volume. They arrive at one, by ordering a bit more each time until something breaks — usually the cash, the storage, or a dimension that turns out to have been wrong all along.
Scaling well is mostly a matter of knowing which decisions are expensive to change later and settling those early, while leaving the genuinely flexible ones open.
Fix these early
These carry tooling or rework cost every time they change, so settle them as soon as the product itself is stable:
- Internal dimensions. A dimension change means a new die and a rebuilt dieline, at any volume. Confirm them against the real product and the real insert — how to measure your product.
- Construction. Moving between a carton, a mailer and a rigid box is not a specification tweak; it is a different product with different tooling.
- Insert design, because it sets the internal dimensions.
- Brand color, specified as named Pantone references so it can be held consistently as methods change.
Leave these flexible
These can and should change as volume grows:
- Print method — digital or offset, depending on run length.
- Board caliper, which can be optimized once you know how the box actually gets handled.
- Finishing specification, which is worth auditing as each pass starts being paid on every unit.
- Order cadence, from ad hoc to scheduled releases.
- Number of SKUs sharing tooling, which usually increases as the range matures.
The three phases
Phase 1 — prove it, at 50 to a few hundred

Expect the unit cost to be at its highest here, because setup is divided across very few units. That is arithmetic, not a penalty. Use the run to find the problems: a dimension with no clearance, a foil that crosses a crease, a claim that needs rewording.
Phase 2 — grow it, at several hundred to a few thousand
The product is selling and the specification is broadly settled. The unit cost falls sharply through this range as setup is spread. This is where you:
- Lock the dimensions properly, having learned from phase 1.
- Ask for both print methods to be evaluated.
- Introduce a pre-production sample step and keep the approved sample.
- Start asking for the reorder price, not just the order price.
- Check whether structural changes that ship flat now pay for themselves.

Phase 3 — run it, at several thousand and above
Demand is predictable enough to plan. The unit cost has largely stopped responding to quantity, so attention moves to specification efficiency and logistics: sheet utilization, board weight, finishing discipline, flat-pack construction, palletization and release schedules.

Avoid rebuying tooling
The most common avoidable cost in scaling is re-tooling because a dimension moved. Three habits prevent it:
- Measure the product, not the box. Inherited dimensions carry inherited mistakes.
- Design the insert first, then derive the box around it.
- Leave the size alone once it is proven, even when tempted. If the product changes, that is a real reason; if the design changes, it usually is not.
Scale the relationship too
A supplier who can produce 50 and 10,000 removes the need to restart the relationship — new tooling, new samples, new color reference — at exactly the moment you are busiest. Terms used in this guide
- Setup cost
- The fixed cost of preparing a job to run — plates, dies, press make-ready and prepress — incurred once per run regardless of quantity. It is why the unit cost of a custom box falls as the order gets larger.
- MOQ
- Minimum order quantity: the smallest number of units a supplier will produce for a given product in a single run. It exists because setup, tooling and press time are largely fixed regardless of how many pieces are produced.
- Die
- The physical tool that cuts, creases, embosses or foils the board. A die is made for a specific box size and structure, so changing the dimensions of a box means a new die.
- Digital printing
- Printing directly from a file with no printing plates. There is no plate setup, so short runs and variable artwork are economical, but the per-unit cost does not fall with quantity the way offset does.
- Offset printing
- A plate-based printing process in which ink is transferred from a plate to a rubber blanket and then onto the sheet. Plates are made per job, so there is a setup cost, but the per-unit cost falls as the run gets longer and it reproduces Pantone colors accurately.
- Pre-production sample
- A physical sample made on the specified board and process before the full run is authorized, so structure, fit, color and finish can be checked on the real material rather than on screen.

Usually yes. A proving run lets you check fit, color and finish on the real box and catch problems while they are still cheap. The unit cost will be high because setup is spread across few units, but that is the price of finding errors before they are multiplied.
Do I need new tooling if I increase my order quantity?
No. The cutting die is made for a size and construction, not a quantity, so ordering more of the same box reuses it. New tooling is only needed if the dimensions or the structure change.
When should I switch from digital to offset printing?
When the volume is enough for the lower cost per impression to outweigh the plate and make-ready cost — which depends on your box size, color count, board and finishes. Ask for both methods to be quoted at your quantity rather than relying on a general threshold.
How do I stop packaging quality drifting as volumes grow?
Keep a signed physical reference sample, specify brand colors as named Pantone references, agree acceptable variation in writing, and re-approve the reference periodically. Consistency is managed deliberately rather than assumed.
